Phosphate, 2 November 2026: the China-to-India DAP trade is arithmetically dead, sulphur fell $127/t, and the margin went the wrong way for buyers

There is one number in this week’s phosphate market that matters more than the rest, and it is not a price. It is a subtraction.

Chinese DAP is $870-885/t fob. Freight from China to India is $28-30/t. That lands a cargo at $898-915/t. The Indian bid is $883-900/t cfr.

Run it at the two extremes:

Bought fob Freight Lands at India pays (mid $891.5) Result
$870 $28 $898 $900 (top) +$2
$878 $29 $907 $891.5 -$15.5
$885 $30 $915 $883 (bottom) -$32

Only the first line works, and it only works if three separate things go right at once: you buy at the very bottom of the fob range, you find the cheapest vessel in the market, and you sell to the highest bidder in the range. Get any one of them wrong and you are losing money on every tonne.

A trade that requires three simultaneous best cases to break even is not a trade. It is a rounding error away from a loss.

Saudi Arabia took the seat and did not give it back

The reason Chinese DAP is priced where it is, and still does not clear, sits 1,500 nautical miles west.

Saudi DAP is $859-863/t fob. That is $11-22/t below Chinese material before a single tonne of freight is added. Four cargoes totalling around 245,000t transited the strait of Hormuz in October, and the Xin Hai Tong 27 loaded a further 55,000t at Ras Al-Khair over 25-30 October, bound for Kandla.

Note what that means. Saudi Arabia has become India’s largest DAP supplier, and it held that position through the period when the strait of Hormuz was effectively closed. A supplier who keeps market share while his only shipping route is under threat is not winning on price. He is winning on something more durable: contracts, reliability, and the willingness to ship small parcels.

Chinese DAP’s problem in India is therefore not a temporary pricing gap. It is a structural displacement that happened in 2024 and has not reversed.

The cost side fell ten times faster than the price

This is the part that changes the outlook from “cheap” to “not yet bottomed”.

Input Q3 / prior Q4 / current Change
Sulphur cfr north Africa $990-1,010 $845-900 -$127.5
Sulphur cfr Tampa $705 $615 -$90
Phosphoric acid, industrial, fob China $1,285-1,305 $1,255-1,275 -$30
Phosphate rock, Hubei 28pc P₂O₅ (¥/t) ¥950-980 ¥870-900 -¥80
Phosphate rock cfr India 66-68 $160-182 $156-178 -$4

Sulphur fell $127.5/t into north Africa. DAP fell $11/t at the high end over the same window.

When your largest input cost falls more than ten times faster than your selling price, your margin expands. A producer with an expanding margin does not cut output, does not discount, and does not need to meet a buyer’s bid.

That is the mechanism behind a falling price that still will not find a floor. The producer is not squeezed — the producer is comfortable. Comfortable producers wait.

(One caveat, in fairness to the other side: sulphur is a quarterly contract, so the new cost only applies to tonnage priced from Q4 onward. Existing cargoes carry old-cost rock and old-cost sulphur. The full effect arrives on new business, not on inventory.)

MAP held because MAP has a buyer who can decide

Chinese MAP did not move this week. All four grades held:

Grade Fob China Change
MAP 11-44 $670-697 flat
MAP 10-50 $740-770 flat
MAP 11-52 $790-815 flat
MAP 12-61 $1,005-1,050 +$2

And Brazil held with it: MAP 11-52 at $830-850/t cfr, MAP 10-50 ex-China at $780-805, MAP 11-44 ex-China at $710-732. All flat.

The explanation is not product quality. It is who signs the cheque.

MAP goes to Brazil for soybeans and corn. That is a commercial decision made by a farmer looking at a crop price and a barter rate. It is difficult, but it is a decision someone can actually take.

DAP goes to India, where the nutrient-based subsidy has not been confirmed and additional rabi-season support is still under discussion. An Indian importer who does not know what subsidy he will receive cannot commit to a cargo, whatever the fob price is. This is not a price problem. It is a policy problem, and no amount of discounting solves it.

That is why the two products diverged, and why watching DAP for a signal about MAP is a mistake.

One warning on that comfortable MAP story: Morocco’s MAP eased $15/t to $822-880/t fob this week. Morocco is the reference supplier for the Atlantic MAP market. A $15 move there is the first sign that even the commercially-driven side is not immune to the cost collapse. If Moroccan MAP keeps sliding, Chinese MAP at $790-815 will be tested next.

Morocco’s export book shows where the volume actually is

The Jorf Lasfar line-up for 2026 is worth reading carefully, because it maps demand rather than describing it.

Top DAP destinations: India 691,000t, Bangladesh 555,000t, Pakistan 262,000t, Thailand 94,000t. Top MAP destinations: Brazil 359,000t, Australia 183,000t, United States 174,000t, Argentina 102,000t, Canada 50,000t.

India is the single largest DAP destination on earth, which is precisely why the China-India freight arithmetic matters so much. And Brazil is the largest MAP destination, which is why MAP held this week while DAP did not.

Two structural facts follow:

  1. India is a subsidy market and will remain one. Whoever can serve it at a landed price inside the subsidy envelope wins the volume. Right now that is Saudi Arabia, not China.
  2. Brazil is a margin market. It pays more per tonne and it pays on time, but it stops buying when the real weakens or the crop price falls. Brazil’s currency moved badly after the election and soybean economics are soft. MAP held this week, but it held on a covered position, not on fresh demand.

Tenders worth watching

Tender Product Volume Date Read
STCL / Nepal DAP 20,000 t Financial offers 6 Nov Three technical offers in (IPL, Aditya Birla, Sun International). Small, but it prints a real number
RCF / India DAP, MAP Long-term Closes 14 Nov Year-long supply from signing. The most important tender on the board — if China is absent from the award, the displacement is confirmed for another year
NCIC / Egypt DAP, TSP, phosacid 30,000 / 30,000 / 10,000 t Closed 29 Oct Egyptian export availability after the urea cuts
Nafas / Malaysia DAP 7,000 t Negotiating Not yet awarded; no offer levels disclosed

RCF is the one that matters. A year-long DAP/MAP supply contract is exactly the instrument through which India locked in Saudi tonnage in the first place. If Chinese material does not feature in that award, then the current $870-885 fob is not a cyclical low — it is the new reference price for a market China has already lost.

What to watch

Sulphur Q1 contracts. Q4 settled at $845-900 cfr north Africa, down from $990-1,010. If Q1 comes in lower again, the cost collapse continues, producer margins widen further, and phosphate has more room to fall than the current forward curve implies. Do not lock long-dated phosphate on the assumption that today is cheap.

Whether India confirms the NBS rate. This is the single event that could re-open the China-India DAP trade. A confirmed subsidy plus rabi support would pull importers back into the market within weeks, and the freight arithmetic would repair itself through a higher cfr bid rather than a lower fob. Nothing else on the horizon does that.

Moroccan MAP at $822-880. A second $15 move down and Chinese MAP 11-52 at $790-815 becomes the next test. MAP has been the stable half of this market for a month; that is a position, not a guarantee.

The RCF award on 14 November. Watch the origin mix, not just the price. Origin tells you whether the structural shift is permanent.

Brazil’s December MAP bookings. November MAP into Brazil was covered. If December bookings come in thin, the $830-850 cfr print is a ceiling rather than a floor, and the first quarter opens soft.

Questions this raises

What is the phosphate price on 2 November 2026?

DAP was $870-885/t fob China, $883-900/t cfr India, $900-920/t cfr southeast Asia, $890-900/t cfr Pakistan, $859-863/t fob Saudi Arabia, $851-910/t fob Morocco and $870-875/t fob Egypt. MAP into Brazil held at $830-850/t cfr, Chinese MAP 11-52 at $790-815/t fob. Nola DAP was $790-795/st fob, Nola MAP $825-830/st. MAP Morocco eased to $822-880/t fob.

Why is Chinese DAP not selling to India?

Because the freight does not fit inside the spread. Chinese DAP is $870-885/t fob and freight from China to India is $28-30/t, so a cargo lands at $898-915/t. The Indian bid is $883-900/t cfr. Only a purchase at the very bottom of the fob range on the cheapest available vessel clears, and only just. Every other combination lands above the bid. Saudi material at $859-863/t fob sits $11-22/t below China before freight is added.

Is DAP cheap now that it has fallen?

Cheaper is not the same as bottomed. Sulphur into north Africa fell from $990-1,010/t in Q3 to $845-900/t for Q4 — about $127/t lower — while DAP fell $11/t at the high end over the same period. When the input falls ten times faster than the output, producer margins widen rather than compress, and a producer with widening margins has no reason to stop producing or to discount. That is not a floor.

Why did MAP hold while DAP fell?

Different buyers with different constraints. MAP goes to Brazil for soybean and corn, a commercial purchase decided by a farmer's margin. DAP goes to India, where the nutrient-based subsidy has not been confirmed and rabi-season support is still under discussion, so importers cannot commit. Commercial demand clears; subsidy-dependent demand waits. Morocco's MAP easing $15/t this week is the first sign that even the commercial side is not immune.

What is the Saudi share of India's DAP market?

Saudi Arabia has become India's largest DAP supplier and has held that position through the period when the strait of Hormuz was effectively closed. Four cargoes of around 245,000t transited in October, and a further 55,000t cargo loaded at Ras Al-Khair is bound for Kandla. The advantage is not freight — Saudi to India east coast is assessed higher than China to India — it is contract structure, supply reliability and parcel flexibility.

What are the raw material prices behind phosphate?

Sulphur cfr north Africa is $845-900/t for Q4 against $990-1,010/t in Q3. Sulphur cfr Tampa is $615/t against $705/t. Chinese industrial-grade phosphoric acid fell $30/t to $1,255-1,275/t fob. Hubei 28pc P2O5 phosphate rock fell ¥80/t to ¥870-900/t delivered. Phosphate rock cfr India 66-68 BPL is $156-178/t. Every input in the cost stack is lower than it was a quarter ago.
